I have been working on the brakes on my 1951 8N ford. turned the drums, new linings, one new hub. Have had the drums off several times. Adjusted the shoes up to dragging and then back off. 1 brake is solid and the other pedal is spongy. Didn't know the brakes could be spongy.
Definition of spongy- the good brake you step on the peddle and you can feel the brake engaging the harder you step on the peddle the tighter the brake engages. The spongy peddle, step on the peddle and can feel resistance on the peddle, like the shoes contacting, but need to push the peddle down approximately 3/4" before I can notice the shoes start to make contact, after contact with the drum is made, can step on the pedal harder and the brake works normal. LH side is OK it has the 3 springs, RH side is spongy and has 2 brake return springs.

Adjust the soft one some, to where you like the pedal. During the first hour of operation, feel of the drum once in awhile and if it gets too hot back it off a little. You can compare the temp to the other side.
