400 case, what to do

A few months back I bought the tractor on a sale . It is a diesel that sat for 30 years it was parked because of engine problems. Well today I tore into it and found the problems. When we first got it home we tried to start it we got it going on what fuel was left in the lines before it run out beacuse the line out of the tank was pluged, but the short time it run we had no throttle control it kept gaining rpms, wouldn,t shut off and water was squirting out of the radiator cap. We first took the water manifold of and it was full of soot, we got the heads off and both #1 and #4 holes on the head are all deeply pited. What could have happened here? We can't tell if the head gaskets were the cause or the heads are both cracked. But the hour meter says about 2400 hrs. the sleeves are like new so the bearings probably are also the same. Have have a gas engine that I could use the heads off of. Is there anything else that needs changed besides heads, distributor and govenor so I could use the diesel block, crank and pistons to convert it over to a gas burner? The sheet metal and fenders are perfect all it needs is a piant job. Would this hurt the value of the tractor by change this? Thanks for any help. PS I am asuming the diesel would take alot of money to get going. Also the year is a 1955.

Earl-

I guess 2 things to consider here:
1. what is the condition of the fuel injection system, and 2.can you get parts for gas conversion cheaper than repairing diesel heads (if repairable)?

I suppose the first thing to do would be to have the diesel heads checked for cracks and see if the heads can have the pitting corrected, and find out if possible if the engine speed problem is a sticky governor or some such easily corrected problem. This will be a tough call, and will depend on you ability to aquire parts at a reasonable cost for whichever direction you go. Sorry can't be more help.
