BD-154 - Diesel what a mess, Advice please

I've been at this thing for a while now,
Trying to get my 3444 in shape - Had no compression in #4 cylinder Pulled the head and sleeves look good Head had some problems Pre combustion chamber on #4 and #2 were loose and made contact with pistons causing a wear spot in tops of both.Engine never locked up or jamed Cylinder head shop says the head has a crack in the # 4 and #2 PC chambers and is history - (get another one they say) Here comes the question - when I replace the head Im worried that the pistons will break at the wear spots One is 1/8" deep and in the shape of the chamber face and the other is 1/32" deep same shape- I dont know how thick Piston faces are -Are they tuff enough to leave in place if no cracks are visible ? Should I replace them ? Can I replace just the real bad one in-frame or must all 4 be done together, Thanks for the help.

did a quick search on E bay, rebuilt cyl head for $500, Cylinder kits for $92 each, lots of other parts too,
type in bd144 or bd154 in the search, the cyl head is under td5 or 500

Doug, I've been checking ebay for a couple days - Ive got a bid in on a rebuild kit -Id love to find a used head for 150. but short of that Ill get the New one from one of the US Venders on ebay . I was tempted to try a high temp epoxy on the old head but figured if it were that easy the cylinder head shops would be doing it.

Ed, just so I got this clear in my mind,are you saying the head casting is cracked in the pre cup bore, or that the pre cup itself is cracked?Doug

Doug, The crack goes between the exhaust valve bowl and the Precomb bore - both sites have been repaired before but began to crack/leak again. I posted a picture of the head a few mins ago.

I would replace the pistons/sleeve assemblies.. You can most likely get a kit with the sleeves, pistons, rings, bearings and gaskets for a decent price. Your better off to put in new sleeves to match the new pistons as just buying the pistons alone will cost as much or more than an an entire rebuild kit. If you can get a head complete and ready to bolt on for $500 that sounds reasonable. Diesel heads are spendy.

You might want to check with Williams Cylinder Head Co. at Nevada, IA & see if they could fix the cracks. Pretty good outfit. They fixed my brother's TD18A heads for a lot less than new ones.

Head shop here wouldn't touch it -had one old pin repair that leaked at pressure and 2 new ones- I was lucky that they weren't into the water passages. New head with valves goes for 5 bills "ouch"

I would try another head shop. The pin stich that leaks, will another pin or two solve it? Where are the cracks? How can I contact you.J

J, the cracks are near or part of older pin repairs. Its leaking around the pins too - The picture shows the older pin repair right on the thin bridge between the exhaust valve seat and the precombustion chamber - The crack is hard to see but extends down into the valve chamber - The other problem looks identical but without the crack in the lower valve chamber - Both could probably be repaired with a bigger pin or furnace welding. I dont know if it would be worth doing or if it would hold up- We only have a couple shops in Jax for head work Ill call around Monday for the other one. The 2nd picture is the top of my Piston after the insert in the Head came loose There are two like this - ok275 at bellsouth dot net

thanks Ed, a picture is worth a thousand words, those leave no doubt, It is possible that the cracks may be restitched,but if it has failed once..., plus stitching cracks is a labour intensive ( slow) process. like you said if you could find a good used casting you would then have enough parts between the two to probably rebuild one good one.
Just for comparison I had the head on my BD144 done about 4 years ago, 4 new exhaust seats, 4 new guides, all v/v's ground & head resurfaced. Cost was $250 CDN. At that time I priced the precup chambers incase I needed one, complete with holder & gaskets(seals) was $173 CDN.
Just did an online search @ Hoobers Case/IH & one complete assembly would be about $110 USD. So a person would not want replace to many of them.... if any.

I didnt know the first thing about head repairs when I started this - I used to think JB Weld would Heal the world - I think a new head for 5 bills sounds better and better - How did you get your Chamber inserts out ? are they pressed in or is there a trick to it - Mine are loose but stick tight when you get em about an eighth inch out of the bore - I may need to use these if the new head doesn't have any.

Mine were in good shape & the head pressure tested good so they didn't need to pull or change any. I believe they are a press fit but I could be wrong. That head thats on E bay doesn't come with pre cups so that would make it a pretty pricy piece if you had to put all new precups in it

Replace 'em immediatly..
I'd replace all of the pistons, that way they'll all wear equally. This way you'll be sure you'll have a good engine. At least, that's what I would do.

I would replace the pistons, at least the two you noticed damage on. Otherwise you're pretty much assembling a time bomb!
