Magneto has weak output

I put the mag back on my F12 yesterday and..... couldn't get it to throw a spark with a plug that
was grounded against to head. So I held the plug wire in my hand and(nervously) cranked 'er over. I got a jolt none-the-less but oh was it weak. Any ideas on how to fix this would be greatly appreciated. I took the magnet off and it doesn't seem to have a whole lot of holding power, it will hang onto the frame rail but not very hard to pull it off....
