I had a similar problem. I was loosing air on the compression stroke out the side of the head gasket. I found that there was a low spot in the block btween #2 & #3, it was barely noticable, I took a straight edge and shined a light on the opposite side. I figured that because the gasket has a metal ring around the cylinder openings, and the ring sits on top of the sleeve, which is slightly higher that the top of the block, that a new gasket would seal it off. I have not run the engine since doing this, so I don't know if it will cure it. If it continues to leak air, I'll take it apart again, and fill the low spot with J.B. Weld. Go ahead and clean the carbon off the top of the pistons while it's all apart. Mine were crusty too.
