Valve seals in a BN

My BN smokes quite a bit on start-up and the plugs seem to get fouled often. Compression seems to be OK (85-90 lbs.), so I am assuming the seals in the valve stems are dried out and leak.
1) Are there any GOOD additives that might renew the seals?
2) How hard is it to replace the seals without removing the head?
3) If all else fails, am I looking at a total valve job?

Any experience here? Thanks...
