Need to get this engine running,and I am stuck!!

I am still working on the C-153 engine for our combine. It only seems to run on two or three cylinders, lacks power, and just plain runs rouqh. The firing ends of the spark plugs from cylinders 1 and 2 are still white with some light brown and and the ends of the plugs on cylinders 3 and 4 are still covered with dark black, dry soot. If I switch the plugs around, they will change color within 20 seconds of running. I turned the motor over with a plug grounded against the block on each wire and each cylinder seems to have spark. I also tried to determine which cylinder(s) are the culprit by shorting out each of the plugs (one at a time). It seemed to run worse regardless of which one I shorted out, although it was hard to tell. I thought maybe the manifold passages were plugged, but that doesn"t seem to be the case either, as all of the exhaust and intake passages are clear in the head and manifold (I used compressed air, light, and a piece of wire to triple check). I did not see any missing pieces of the manifold gaskets or cracks in the manifold, so it seems unlikely that the intake is the culprit either. Does anyone have any other ideas? Thanks.
