hard starting H What happened ???

I have a 1940 H that started every winter with no problems . I converted it over to 12 volt last winter and that made the starting better. This fall I put new plugs, motorcraft BTS8 same as D-21, last year I had Motorcraft B82 and points and condenser. Now it won't start without a hassle.
I pull the choke out 3/4 hit the starter push the choke back in, hit the starter and the gas runs out of the carb drain hole. I thought it might be a bad set of points and condensers, so I put in a new set. Same thing. It got to 12degrees with the windchill of below 0 and I had to use ether to get it started to plow snow. Thats the first time I ever used ether on the old girl . What happened to my H ???
