It might just be mud dobbers or a grease caked commutator, dirty stuck brushes, broken or rusted brush springs. Worn brushes can be deceiving, they may look good, but be just short enough they have run out of travel and not firmly in contact with the commutator.
Most common failure is with the armature, shorted, melted solder, failed segments on the commutator. If any of the segments are heat discolored or burned, the armature is bad.
Field windings are pretty tough. Look for broken connections.
Bad bushings cause the armature to drag inside the field windings, creating high amp draw and heat from friction between the components. If it looks repairable be sure to include inspecting and replacing the bushing if needed. They need to be fairly tight.
