My 8n did the same thing.The problem is the exhaust valve is cloged.You can drain off about a gallon of hydrolic and replace it with karocine or deisal.Then run it around for a day of so.Then drain all the oil and replace it with top quality oil from the ford dealer it pays off.If this doesn't work do it again.If it still doesn't work then you will probably have to take the vavle out and clean it.
