Model A 12 Volt conversion

I converted my A to 12 volts. I thought it was working good but then the battery died. I did some checking with my volt meter and the alternator is only putting out about 1 volt. It seems like the wheel on the engine that turns the belt to the alternator is to small and maybe the alternator isn't turning fast enough. Is that possible? Thanks for any ideas.
