Check that valve timing first. This can be done without dissassembly. It is covered in an IT manual, sorry, off the top of my head I can't recall how to do it but it's as easy as counting teeth on the ring gear past top dead center and checking the position of the valves. Next, get a timing lite on the thing and find out where the running timing is, sounds like it's severely retarded. If I had to guess, my opinion would be that valve timing is OK but that the timing gear is not in proper register with the cam. If that engine had a battery ignition unit on it, that wouldn't be a problem but now, with a mag it is a problem. Do let us all know what you find.
