motoring the generator

John T. or other knowledgeable folks, a question. If when you motor test the generator, it turns very slowly with good ground and hot wire to armature post, but speeds up considerably when you ground the field (and stays speeded up when you drop the ground to the field) what's going on/wrong? Do I have wires hooked up wrong? Did I polarize incorrectly? Is it just shot?
Didn't produce any juice when tested at the local NAPA today, but thought I would do the motor test tonight anyhow... just don't know what the test is telling me. All help is appreciated.

Oh, got a second generator off ebay and it did the same thing when I tried it tonight.
