T.....Take her out and pull the heck out of it. The rings more than likely haven't seated yet. Don't baby it. Also, make sure the timing is right. I have a 350D dad had and until it was broken it too started hard. If fact, it starts harder now when cold than hot. It needs new glow plugs now.
Mig...you have more than exhaust if you are going from gas to diesel. The hydraulic pump is different. On a diesel is sets on the other side of the engine. You have to have all the hoses and fittings to make it work.
