Start with holes in the manifold bein' the problem. Read "massive amounts of unfueled air." Those 123s don't take much choke to start, and won't run well for long with any choke at all, no matter how cold.
If you've got her to run with choke, she's gettin' too much air somewhere. You need to have a good manifold with no leaks. It needs to be mounted to the head with good gaskets torqued down. You need a good gasket between the top of the carb and the neck of the manifold. I don't like bringin' it up, 'cause it's costly to fix, but might you have a crack in the head? If all the easy things are in order, it might pay to have the head magnafluxed, but I'd think a leak that bad would be obvious to the eye.
If your carb is good to go, these are the only places (apart from the head gasket, but then you'd be havin' other, more serious problems) that you could be leakin' vacuum.
