I don't know thing about the guts of the diesels - straight or gas-start, but if a gasser behaved that was and changed behavior with a pop like you describe, it could be explained with a seriously sticky valve - cause would need to be corrected - but a valve can stick badly enough to bend a lift rod and seriously change the motor's behavior for the worse.
Others will chime in with different ideas, so I'm just tossin' that out as one possibility to put on your list of thing to look for.
