12 volt conversion for JD Model B

I have a 1949 Model B John Deere that I want to convert to 12V negative ground. It does not look to hard to do but the person I bought the tractor from said he had tried to convert it but all it would do was drain the battery.

Has anyone on here done this conversion and if so, could you give me some tips on this.
