Diesel questions

I could use some help diagnosing what just went wrong with the engine in my 424D I will readily admit what I know about diesels and 50 cents will get you a cup of coffee in a cheap restaurant. I did a little disking with it the other day and it ran fine. Then yesterday I started it and it belched black smoke on startup, Lugged like it was running on three cylinders and gradually picked up RPM. The tone of the engine is now louder. It almost seems like the sound is comming out the exahust. Every time I go to accelerate the engine it blows out black smoke and gradually picks up RPM when it gets up to RPM the smoke stops. Any ideas?
