By any chance, did a blem forget to install the cooling fan along with the pulley? A buildup of debris, restricting cooling air flow, makes them heat up pretty quick, too. Also, a shorted diode(s) or winding can cause heating, even while it's still charging. (In other words, before ALL the smoke leaks out.) By they way, working alternators DO normally run pretty warm.
