49 M electrical fits still...

Just installed a 12 volt conversion kit on the M using the existing foot starter switch and kill switch. I was excited to see what happened when I got it all installed only to find that the starter still wouldn't spin. Background: First attempts to start it a couple weeks ago... 6 volt setup/fresh battery... after messing around with the light switch and kicking the heck out of the starter switch a couple times the ole beast slowly turned the engine over a few times (the 6 volt grrrr...grrr...grrr). I tried it one last time (didn't know it was the last at the time) and got nothing and have had nothing since. Has the starter just gave up the ghost or what? I thought the starter switch could be bad so I "bypassed" it with no luck. The battery was hooked up correctly (positive ground) and all. The conversion kit/harness was installed correctly as far as I can tell but that didn't fix the problem so I'm left thinking maybe its the starter. Could the starter switch be grounded out or something? While I was getting it to turn over, there was a smell from the switch box, I noticed the box was warm, and the battery cables got pretty warm as well. Any ideas on what to do next (darned manual still hasn't arrived)? I've already found a guy to rebuild the starter (for $50???). I'm thinking of replacing the ammeter with a voltmeter and the foot switch with a push/flip switch if that would work in case one or both of them are bad. What size battery cables can I go down to with the 12 volt system (thought I'd change them just in case as well. One last thing, the push/pull kill switch couldn't have anything to do with it could it? The starter should turn even if it were bad, right? Thanks for any info or advice folks.
